Schedule accepted output, not machine cycles

A customer order is fulfilled by approved, packed cups. Machine counter output can differ from accepted output because setup pieces, inspection rejects, stoppages and packing losses occur between forming and shipment. Use accepted cups as the main scheduling quantity.

Create controlled master data for every SKU

Give each cup specification one controlled SKU code. Record finished dimensions, drawing revision, material and coating, cup-fan identity, bottom-paper requirement, mould and tooling, approved packing format and current sample status.

Do not schedule from an informal cup name such as “medium coffee cup.” Similar names can hide differences in rim diameter, height, bottom diameter, print, material or packing quantity.

Separate the firm schedule from the forecast

Define a near-term period in which orders, material and machine assignments are controlled, then show later demand as a forecast for purchasing and capacity review. The time horizon should reflect supplier lead times, customer commitments and the factory’s ability to respond.

When a firm order must change, record the reason and assess affected deliveries before releasing a new revision. Do not let unconfirmed forecast quantities consume material reserved for approved jobs.

Group compatible orders carefully

Sequence products by verified compatibility when this reduces cleaning, tooling and first-piece approval work. Useful factors can include material type, cup geometry, mould family, print condition and packing format. The shortest order sequence is not automatically the lowest-risk sequence.

Keep customer identity and traceability separate even when two products use similar materials. Confirm the actual mechanical work with the mould and changeover guide before estimating changeover time.

Reserve complete changeover time

A changeover begins after the last accepted cup of the previous SKU and ends with the first accepted cup of the next SKU. Include cleaning, tooling, material replacement, setting checks, trial pieces, inspection and formal release.

Do not treat trial material as saleable output. Record the planned setup allowance separately so planners can compare expected and actual changeover performance without hiding waste.

Confirm material timing across the line

Cup forming cannot recover time when printed fans, die-cut blanks or bottom paper arrive late. Link the schedule for printing and blank preparation to the forming sequence, and confirm that the correct released batches will be at the machine before setup begins.

Balance forming, inspection and packing

A forming machine can only support the plan when inspection and packing can handle the same approved flow. Check labour, bags, cartons, labels, accumulation space and finished-goods movement before increasing a machine target.

Use a controlled buffer for normal variation, but do not let a large work-in-process buffer hide a downstream constraint. Compare formed, accepted and packed quantities at defined intervals.

Protect maintenance and quality windows

Place required inspection, cleaning and preventive maintenance in the schedule as planned activities. Removing them to create apparent capacity can increase unplanned downtime or quality risk later.

Control schedule changes

When an urgent order changes the sequence, review its effect on material, tooling, sample approval, cleaning, labour, packing and other delivery commitments. Record who approved the change and issue one current schedule.

Avoid parallel spreadsheets with different priorities. Operators, quality, warehouse and packing teams should work from the same revision and use a defined escalation route for shortages or holds.

Review the plan with actual records

During the shift, compare planned start, first accepted cup, accepted output, packed output and completion time. Code the main variance as material, tooling, machine, quality, labour, packing or priority change, then assign a follow-up owner.
