Translate the order into net production demand
Record ordered quantity, permitted delivery split, packing specification and the actual release deadline. Subtract only stock that matches the approved product and is available for this order. Exclude quarantine, customer allocations and material awaiting a disposition decision. Verify whether the deadline refers to factory release, loading or arrival.
Include agreed retained samples or destructive tests as separate demand where they are not already represented in the measured accepted rate. Avoid adding a broad allowance to every loss category without understanding what the baseline rate already includes. The purpose is to make one reproducible calculation, not several overlapping contingency margins.
Use a rate with an explicit denominator
A net accepted rate measured over elapsed operating time already includes the stops and rejects observed during that period. A running-speed figure excludes stops and usually needs separate quality and availability factors. Choose one method and label it. Do not multiply a net rate by the same yield and availability losses again.
Select evidence from the same geometry, board, tooling and packing arrangement where possible. If the only rate available comes from a different product, show a range and identify a trial needed to narrow it. A short best-speed observation is unsuitable as the sole delivery-planning baseline.
Calculate required hours with a worked example
Suppose an illustrative order requires 240,000 released cups and 30,000 matching cups are already available. Net demand is 210,000. At an illustrative accepted rate of 5,000 cups per elapsed operating hour, production needs 42 hours. If setup and approval require another 3 hours outside that rate, the requirement becomes 45 hours.
If only 40 hours remain after existing commitments, the gap is 5 hours before any additional release delay. Do not erase that gap by using nameplate speed. Evaluate a later date, a verified additional shift, a split delivery or a qualified alternative resource, then recalculate the affected constraints.
Check shared resources and the release path
Confirm that printed blanks, bottom reels, tooling, labor, utilities and packing material are available before the scheduled start. Two machines may share one packer, inspector or changeover team. Their individual capacity calculations can both pass while the combined plan fails at the shared resource.
Build a short timeline through forming, packing, inspection and release. Quality sampling must retain its agreed method even under deadline pressure. Allow for any hold whose duration is established by the process or customer requirement. If that duration is uncertain, make the uncertainty visible instead of treating it as zero.
Test downside assumptions before confirming the date
Recalculate using a supported lower rate, a delayed material arrival and a longer changeover. Use scenarios that could realistically occur together. Record which assumption makes the plan fail first and assign an action, such as qualifying another material lot or confirming additional packing coverage.
