Choose records that support a decision

A long report is not useful if it does not help the factory act. Start with questions: Did the line meet accepted-output demand? Where was time lost? Which defects increased? Did material or changeover conditions change? What action is required before the next shift?

Define every field and owner. Operators, quality staff and maintenance should use the same product, time and defect terminology.

Keep output definitions separate

Separate planned cleaning, maintenance, meal breaks and approved changeovers from unplanned stops. For unplanned time, use a short controlled list such as material wait, machine alarm, quality hold, packing blockage or utility interruption.

Record start, finish, immediate action and responsible follow-up. Avoid writing only “machine stopped,” because that description does not show where to investigate.

Record rejects by defect and stage

Define defect names with photos or samples: side seam, bottom, rim, shape, contamination, print alignment, stacking or packing damage as relevant. Record where the issue was first detected and whether it followed a material change, restart or adjustment.

Track material and cup traceability

Link every shift to the cup drawing or approved SKU, mould identity, cup-fan batch, bottom-paper batch and material specification. Keep retained normal and defect samples when required by the factory procedure.

Traceability helps the team compare a repeated issue with an approved batch. It also prevents a material change from being mistaken for a machine change.

Measure changeovers from last good to first good

Changeover time should include stopping the previous product, cleaning, tooling work, material replacement, setup and first-piece approval. Measuring only the mechanical mould work hides the time required to release acceptable production.

Connect production and maintenance records

When a stop or defect may involve equipment condition, reference the alarm, maintenance ticket, part identity and action. Keep the original observation separate from the confirmed cause. This reduces guesswork during technical support.

Use a small KPI set

A practical first dashboard can show accepted cups, schedule attainment, unplanned downtime, reject quantity by defect, changeover time and packed-versus-accepted balance. Add a metric only when the team knows its definition, owner and action threshold.

Do not compare shifts without cup, material and schedule context. Higher output with a simpler SKU does not automatically mean better operator performance.

Check record accuracy before judging performance

Reconcile machine counters, inspection totals, packed quantity and material use at a defined frequency. Investigate missing entries, overlapping stop codes and values entered after the shift from memory. A dashboard cannot correct inconsistent source records.

Supervisors should review unusual values with the operator and quality record before assigning a cause. The goal is reliable process evidence, not a score that encourages teams to hide rejects or downtime.

Review daily, weekly and by event

The shift handover should address immediate safety, quality, material and machine conditions. A daily review can close open actions. A weekly review should look for repeated losses by SKU, batch, machine stage and event type.

Assign one owner and verification method to each corrective action. Confirm improvement under comparable conditions instead of relying on a short unrelated run.

Archive the approved report format and retain records according to the factory’s quality and customer requirements. Changes to KPI definitions should show an effective date so older and newer reports are not compared incorrectly.
