Start from the required production launch

The useful target is not only the shipping date. Define when the factory needs approved commercial output, then work backward through commissioning, installation, customs and transport, factory testing, machine preparation, tooling confirmation and product definition.

Do not publish or promise a fixed project duration before the cup, material, configuration and destination are confirmed. Each milestone should have an owner, required input, completion evidence and decision date.

Freeze the first commercial cup

A schedule cannot stabilize while the first product remains undefined. Confirm top and bottom diameters, height, capacity, rim and bottom details, paper GSM, coating and finished application. Keep an approved sample or drawing under revision control.

If several cup sizes are planned, identify the launch cup and the sequence for later moulds. Treat additional unconfirmed SKUs as separate dependencies rather than allowing them to delay every project decision.

Confirm quotation scope and responsibilities

Compare quotations using the same product, output and factory information. Define whether the order covers only forming or also blank preparation, collection, packing, tools, spare parts, training and commissioning. Use the quotation information checklist to prepare a consistent request.

The order should state buyer-supplied items, supplier-supplied items and interfaces with third parties. Unclear responsibility for material, utilities, lifting, customs or local installation can create delays even when the machine itself is ready.

Control tooling and test-material deadlines

Tooling depends on the approved cup geometry. Record drawing approval, material availability and the quantity required for testing. If buyer-supplied blanks are needed, include production, transport and receiving time before FAT.

Plan FAT before the machine is ready

Agree on FAT scope, test cup, material, running method, inspection points and required evidence early. Waiting until the machine is complete to discuss acceptance can delay shipment or produce a test that does not answer the buyer’s questions.

Reserve time for reviewing the report and closing documented actions. Shipment release should follow the accepted procedure, not only the availability of a running video. Review the FAT checklist when defining the milestone.

Run logistics and site preparation in parallel

While the machine is being prepared, finalize the delivery route, package information, import responsibilities and unloading method. At the same time, complete the factory layout, foundation or floor checks, electrical supply, compressed air, material storage and operator allocation.

Use separate readiness dates for shipping documents and site utilities. A machine can arrive on schedule but remain idle if the unloading path, voltage, air supply or production material is not ready.

Schedule commissioning around real inputs

Commissioning requires the installed machine, stable utilities, approved cup material, available operators and a defined quality check. Confirm remote or on-site support arrangements and the communication channel before startup.

Allow a controlled production ramp-up

The first successful cups do not prove stable weekly capacity. Build a ramp-up period that includes operator practice, material consistency, planned quality sampling, cleaning, maintenance and packing. Increase production commitments from validated data rather than theoretical speed alone.
